Selected delivery experience

Results from technology programs where operations could not stop.

Case studies are presented without company names, with emphasis on the business challenge, delivery approach, and decision or outcome.

Restaurant technology modernization

Recovered a challenged pilot and delivered a 70+ location POS transformation.

70+ locations5,706 devices~1,500 staff trained6 bi-weekly waves

The situation

A major POS modernization had reached a difficult point after the initial pilot. The program required a revised rollout strategy, tighter coordination across platform and integration partners, and clearer readiness evidence before scale.

Deagmark leadership

The work re-established governance, dependencies, UAT, cutover criteria, wave planning, field coordination, executive reporting, and hypercare. Platform, payments, inventory, and operational teams moved through one integrated delivery cadence.

Result

The program moved from a challenged pilot to a structured six-wave rollout across more than 70 locations. The team replaced 5,706 devices and prepared approximately 1,500 employees for the new operating environment.

Hospitality and self-service portfolio

Modernized guest-facing and back-office technology across 19 properties.

19 properties200+ kiosks25% lower kiosk cost15% revenue increase

The situation

A national resort portfolio was modernizing several connected platforms while continuing daily guest operations and opening two new properties.

Deagmark leadership

The portfolio covered POS, self-service kiosks, payments, procurement, property systems, integrations, operational readiness, and new-opening coordination. Each initiative required alignment between corporate teams, properties, vendors, and frontline operations.

Result

The team deployed more than 200 kiosks, supported technology modernization across 19 properties, reduced kiosk costs by 25 percent, and increased revenue by 15 percent in the self-service program.

AI transformation and decision support

From an ambiguous margin problem to a governed AI pilot decision.

DiagnoseCompare optionsGovern riskDesign pilot

The business problem

A multi-channel retail business faced margin pressure, suspicious return behavior, and unreliable demand planning. The starting point was business evidence—not an assumption that AI was the answer.

The advisory method

The work separated facts from hypotheses, mapped processes and data, compared policy, automation, analytics, and AI options, then defined human oversight and measurable pilot criteria.

The recommendation

Advance returns-risk decision support as a limited, human-reviewed pilot. Treat forecasting as a separate workstream until its data foundation is ready.
